# Switching cost is mostly process debt

> Teams feared migration. What actually blocked them was parallel Notion boards and Slack-as-ATS habits - not CSV exports.

When we asked why teams stayed on stacks they disliked, “migration risk” came up first. Digging into debriefs, the risk was rarely data export. It was undocumented process living outside the system of record.

Spreadsheets, shared drives, and founder DM threads became the real ATS. Switching tools without collapsing those side channels just moved the mess.

Panelists who switched successfully during the study window did one thing early: they picked a single system for applications, notes, and screening work, then deleted the parallel board.

If you are evaluating ATS options, price the process debt - not only the seat quote. The matrix scores on offer flow and collaboration are proxies for that debt.
